upgrade weirdness

Hi All,
        I have a machine which used to be called a DESstation 2100 A500MP,
which I believe is now known as an Alphastation 2100 4/200. I started an
upgrade this afternoon. (in order to plug in a 100baseT ethernet). Currently
running OSF3.2B.
        I booted the firmware rev 3.4 CD. From memory I think I answered
[alpha2100]alpha2100_e4_v4_3.exe to the `Bootfile' question.
        The LFU ran. It didn't ask me for operating system type question
mentioned in the documentation, but seemed to be behaving well otherwise.
List showed it would upgrade the SRM and the ARC just as the documentation
said it would. (Sorry it isn't in front of me as I write this). I typed
`update'. It said `copying', `verifying' as per expectaions. Then I tyoed
list and it showed that the update had been a success.
        I then typed `exit'. It said `please reboot your system now' as
expected, but then started rebooting itself.
        It got to the IO test on the LED display. It said `failed I/O 0004'
(again from memory).
        On the console it said it had probed hose 0, but on probing hose 1
it fails with a message like `unable to read eerom', and drops into
something called ash.
        In the back of the firmware upgrade doc it has a bit about using ash
to reload the firmware. This involves the `init -driver 6' command and then
booting from the firmware CD. The boot sequence starts, reads the CD, and
then instead of prompting for Bootfile, says `invalid kernel stack'.
        Am I right in assuming this means I have to get DEC to come out and
replace the IO board?
        Did I do something really obviously wrong?
        Am I missing something?
        This is an important machine which is currently unbootable.
Removing all the EISA and PCI cards, changing to a serial console, removing
all but one memory card and one processor, and generally poking around made
absolutely no difference.
        Any other suggestions?
