X Server will not run on DEC Alpha 255/300

Dear Admins:

I have a DEC Alpha 255/300 machine with a graphic controller as the
console. I just installed DEC UNIX 3.2G on it, and now the X server will
not run.

Output from Sizer is:
sizer -wc
2

sizer -gt
PMAX-CFB
PMAX-CFB

sizer -gr
10240x10240 0x0

These are all wrong...and I do not know why.
The SRM has the console set to graphics, but xdm does not run and mwm or
twm both say they cannot open the display.

Any ideas???
