I have two Alphastation 400s without graphics cards because one one them
seem to eat the old ZLXp-E cards.
We tried to use ELSA Gloria Synergi cards as a replacement(1), but the
machine didn't boot into srm-console with it.

Do you have the latest SRM console firmware in your Alphastation 400s?
If you've got up-to-date firmware, I can think of no reason why the ELSA
option would not work, at least as "generic VGA" until you boot a kernel
with real ELSA support..
Use the latest versions (as200_v7_0 from the v5_4 cdrom) for the 200/400
series. Also, I think that you need to be running 4.0E or F to really
support those cards.
