The original question was.... the following two:
a) what replacement to use for the CD-ROM drive on an Alphastation
255/233
b) how to get XCD to work.

I received two responses on the first one. Graham Allan suggested to
stick with TOSHIBA (the manufacturer of the original drive) and provided
the name of a vendor as well www.islandco.com.
Alan ? pointed out that "A replacement drive should probably solidly
comply with the
 SCSI-2 specification. It also probably has to be able to present the
disc with a 512 byte sector size. However, this may depend on the
version of the operating system. Using the scu(8) "show capacity"
command will get you the sector size of the current drive."
With some "research " and after shopping around I found a vendor
"computer giant" who had a brand new Toshiba 40x scsi 2 drive for under
$60.00 (including shipping). I installed it and it works fine.
Concerning XCD, the fellow who responded (sorry I forgot his name)
indicated that he was having problems, too. Compaq tech support
suggested to first stick into the drive a data CD, and then open the
door and replace it by the audio CD. Indeed when you do that the CD
plays. Still no tone but that's a different story altogether.
