AlphaServer won't show login screen

I've got a new AlphaServer 2100 Model 5/250 onto which I'm trying to
install OSF/1 v3.2 from the CD-ROM.

All looks well in the install process and the boot-up messages, but
when it tries to invoke an X display with the console login window,
all I get is a mostly white screen with some black pixels across the
top, and a cursor that's a small square of white or transparent
pixels. Needless to say, I can't login to this!

I've talked to both software and hardware support folks at DEC, and
each thinks the other is at fault :-). I've had the Compaq QVision
video card, video cable, and monitor all swapped out, and have
reinstalled OSF twice. Once I tried updating the OS to v3.2A (I don't
have a 3.2B update). None of these things has corrected (or even
affected) the problem.

My question is: has anyone come across this problem before, and if so,
how did you get around it? I'll take any theories at this point!
