panic xdm after upgrading 5/250 to 5/300 and back

After upgrading a 2100 from a 5/250 with DU 3.2d-1 to a 5/300,
I began to get panics during startup in multi-user mode.
It turns out that running S95xdm either at startup or (if removed
from rc3.d) later by hand (/sbin/init.d/xdm startup), the system crashes.

The problem persists after restoring the 5/250 CPU and the kernel that
I had been using. I even replaced the system disk with a spare
system disk that we have ready to go in the event of the main
system disk crashing. Problem remains. This suggests to me that there
is nothing on disk that is the only cause of this, but that something
in the firmware/environment variables is hosed. The firmware
for the system and PCI RAID controller are all up to latest levels
(v4.3-226, 219 for the raid). The environment variable contains
"graphics" for the monitor.

The instructions for upgrade included clearing NVRAM and later
running the eisa utility to rebuild it. That was done.
Could I have missed something there that induced this problem?
I believe the following are correct:
        231 axis:/sbin/rc3.d # sizer -wu; sizer -wc
        1
        0

I'm hoping there is something easy and common in this upgrade
that I've missed, and that these sparse clues will be enough for
someone to identify the problem.
