Problem w/ SWXCR Firmware upgrade

I'm trying to upgrade the firmware on my EISA SWXCR
controller (on a 2100 4/275). The V3.8 Firmware Update
CDROM has the latest RCU software, in the utility/swxcrmgr
directory. So I've copied everything in the above directory
to a floppy (using a PC), and take down my system, switch to
the ARC console, and, using the RUN option do:
a:swxcrfw swxcrfwa.216 (per the documentation in appendix
D of the Loadable Firmware Update Utility User Guide and
Release Notes). (See, I do Read (at least some of) TFM) ;-)
The swxcrfw program runs, returns the current firmware version
number, and complains about an error with the swxcrfwa.216 file,
either being missing (it isn't), or being corrupt. I've taken
the floppy and the CDROM to another PC and done a binary file
compare, and the files match.
Has anybody successfully done this firmware upgrade?
Am I missing some step, or is there a problem with the file?
