My Original Question:

The solution came from Joe Fletcher:
Redo the firmware update but make sure you do UPDATE SRM as the last step.
This ensures you get the SRM console instead of the ARC you see at the
moment.
Some Alphastations on have one console ROM instead of two so the will run
EITHER SRM or ARC but not both as most do. The AS255 is one of those
systems.
